Nudient is a Swedish phone accessories brand operating across multiple European markets. At the time of engagement, the business was scaling rapidly and had outgrown its existing ecommerce infrastructure.
The situation
The brand was running separate Shopify stores across different markets with fragmented product data, inconsistent operations, and no unified system. Growth was outpacing what the existing setup could support. A full platform migration to Centra was required, consolidating everything into a single multi-market architecture under high-pressure conditions.
The work
- Led the end-to-end migration from Shopify to Centra, consolidating multiple market stores into a unified multi-market system.
- Restructured product data architecture to work within the new platform's logic.
- Coordinated cross-functional teams: technical, commercial, and operational through a time-sensitive transition.
- Built a parallel Shopify store for discounted products to maintain commercial continuity during the migration.
- Managed ongoing ecommerce operations and maintenance post-migration.
- Conducted data analysis to monitor performance and identify gaps in the new setup.
The outcome
- A fragmented multi-market operation was consolidated into a single, scalable ecommerce infrastructure.
- The business moved from a system that was limiting growth to one built for multi-market expansion.
- The migration was delivered across a cross-functional team without disruption to commercial operations.
- Post-migration operations were stabilised with clear data visibility across markets.
